Where Progression Steps, And Why You Feel It At The Six

Almost every week somebody tells me there is one club in their set they do not trust. It is rarely the three iron and rarely the wedge. It is usually a six or a seven, and the complaint is always some version of it does not look right and I never know what it will do.
The first thing I do is line the set up on the bench, sole every club, and look along the row from directly in front at address height. Perhaps a third of the time the answer is immediately visible: somewhere in the middle of that row, the relationship between the leading edge and the front of the hosel jumps.
That relationship is face progression, and it is one of the properties this shop files under presentation, because it is entirely about what the club shows you and shows the ball before anything has moved.
What it is, without the diagram
Set a club down as you would to hit it. The hosel is a cylinder rising out of the heel. The leading edge is the bottom front lip of the face. Face progression is how far forward the leading edge sits relative to the front of that hosel, measured along the target line.
Offset is the same geometry described from the other direction, and the two terms get used almost interchangeably in conversation. It does not much matter which word you use as long as everyone agrees on the sign. In this shop we measure progression as a positive number when the edge is ahead of the hosel and treat offset as its inverse, and both go on the card so nobody has to guess.
Why sets have progression at all
Long irons are harder to launch and are typically built with more offset, which puts the hands marginally ahead at address, encourages a slightly later strike and helps the ball climb. Short irons need control rather than launch help, so the offset reduces. A well-made set walks smoothly from one to the other, changing by a small and consistent amount per club.
Progression is not a problem. An unmeasured discontinuity in progression is a problem, and blended sets create them almost by definition.
The seam
Blended sets are entirely normal now and I have no argument with them. A player who wants a forgiving cavity four and five iron and a compact seven through pitching wedge is making a sensible request, and manufacturers sell exactly that combination.
What happens at the join is that two model families designed to different briefs meet in the middle of one bag. Each family has its own internally smooth progression, and there is no requirement whatsoever that they agree with each other at the boundary. Frequently they do not.

Every step in that set is about eleven or twelve thousandths of an inch except one, which is four times larger. The golfer who owned that set described the seven iron as the club I always block. He had been told it was a swing fault. It was a step of forty-eight thousandths.
What a step actually does
Two things, and the second is the one that hurts.
The mechanical effect is small but real. Less progression means the leading edge is further back relative to the shaft axis, which very slightly changes the effective dynamic loft and the moment arm on the head at impact. On its own this would be worth a yard or two and a fraction of a degree.
The perceptual effect is the big one. Your eye has spent years calibrating what the correct relationship between the hosel, the edge and the ball looks like. When one club in the middle of a set presents differently, the brain corrects for it without asking permission, usually by adjusting aim or hand position. That correction is not consistent, and inconsistent correction is exactly what the golfer experiences as a club they cannot trust.
Which is why it shows up on the fourth rung first
Off a clean lie, most players absorb a step without much visible consequence. Out of settled rough, where the leading edge relationship is already doing real mechanical work getting under a nesting ball, the step compounds with the geometry and the start line spreads. In a fitting we see it as one club in the set whose rung four dispersion is markedly worse than its neighbours for no apparent reason.
How to spot it on your own bench
Sole all your irons in a row on a flat floor, kneel down so your eye is at address height, and look along the leading edges. You are not measuring anything, you are looking for the club where the pattern breaks. It is easier to see than you would expect, and it is exactly the sort of thing nobody looks at because it is not a number on a screen.
What can be done about it
Sometimes nothing, and that is a legitimate outcome. If the step is small and the golfer has played the set for four years without complaint, drawing attention to it does more harm than good. Some things are better left unmeasured.
When it does need addressing, the options in ascending order of cost are: change the club that sits at the seam for the equivalent from the other family, so the discontinuity moves to a club where it matters less; adjust lie and length slightly through the transition to soften the visual jump; or replace the boundary club with a model that measures between the two. Only the last of those is expensive, and it is the least common answer.
What we will not do is tell you the answer is a whole new set. A step at one seam is a one-club problem and pricing it as a seven-club problem would be dishonest.
